# First on Google, Invisible in ChatGPT: Two Different Games

> Why a top Google position guarantees no AI presence (88% of AI citations lie outside the top 10) — and how to win both games.

You can rank first on Google and still not appear in ChatGPT. That sounds contradictory, but it's the norm — and the reason many businesses believe they're “well positioned” while the AI doesn't know them at all. In over twenty years with websites I've learned: anyone who recognises a shift early has a lead that hardly anyone catches up on later. This is one of those shifts. I'll show you why ranking and AI visibility are two different games — and how to win both.

## Two games, two rulebooks

Google and an AI answer engine evaluate content by fundamentally different rules. Google measures a whole page and its ranking position — authority, links, dwell time. An AI evaluates individual passages and whether they answer a concrete question cleanly and on their own.

The result of this rule difference is measurable: a large analysis of AI answers found that around 88% of cited passages come from pages outside Google's organic top 10. In other words: the site that dominates the AI answer is usually not the number one on Google at all. And conversely, the number one on Google guarantees not a single mention in an AI answer.

## Why the Google leader can be invisible

A business can sit at the top of Google because it has built authority and links over years — and still be useless to the AI. The most common reason: the content is optimised for humans, not for machine breakdown.

Three typical patterns that work on Google but fail with AI:

- **The answer only comes in the third paragraph.** Google rewards comprehensive, long pages. The AI looks for the one passage that answers a question immediately — and doesn't find it if it's buried in prose.
- **The core is bound to context.** A sentence that refers back to the previous one can't be extracted. Google reads the whole page; the AI needs self-contained statements.
- **Important facts only load via script.** For Google often no problem — at retrieval time the AI sees only what's immediately in the page source.

Each of these patterns is a reason why a top-ranked page stays silent in AI answers.

## Why the second game matters right now

One could say: then I'll just keep optimising for Google and ignore the AI. That's exactly where the mistake lies. A growing share of your future customers ask the decisive question no longer on Google, but in the AI chat — and make their shortlist there, before a classic search results page even comes into play. If you play only the first game, you win a channel that slowly loses weight.

And here I see the real opportunity — the one many overlook: the second game isn't taken yet. On Google you compete with businesses that have been building authority for fifteen years. In AI answers what counts isn't who's been around longest, but who delivers their facts most clearly. That's a fair starting line — including for smaller businesses with real substance.

## How to win both games

The good news: you don't have to choose. What makes you citable for AI doesn't hurt your Google ranking — on the contrary, clear structure and substantial content help both. Concretely:

- Answer the core question of every heading in the first sentence beneath it, completely and readable on its own.
- Keep central facts as self-contained sentences, with the number or fact right in the sentence.
- Make sure these facts are retrievable in a technically clean way, without script detours.

How this machine-readable architecture looks in detail we go deeper into in the article [From SEO to GEO: the technical architecture of an AI-readable website](https://btlabs.dev/en/posts/from-seo-to-geo-architecture).

The core remains: Google ranking and AI visibility are two games with their own rules. The first you know. The second is open — and those who take it seriously early secure a spot before it fills up.
